Supplier Changes Materials: Nigerian Buyer Guide

If a supplier changes materials during your China order, establish what changed before approving the affected goods.

The supplier might propose a substitute because a material is unavailable, more expensive or difficult to process. You might instead discover a difference during inspection.

Either way, compare the proposed or actual change with the product you agreed to buy. Record the decision and the evidence supporting it.

1. What exactly has changed? #

Ask the supplier to identify the original material, proposed replacement, reason for the change and affected quantity.

Find out whether the substitution is only a proposal or has already been used in production.

Ask which models, colours, components or batches are involved and whether any affected goods have been packed or dispatched.

Request a written explanation supported by relevant photographs, specification sheets and production records.

Avoid accepting “same quality” as the complete explanation. Ask what the supplier means in measurable or verifiable terms.

Where a change remains unresolved, request that the affected work or dispatch be held while you clarify the next steps. Confirm what the supplier agrees to do and consider the existing contractual commitments.

2. Which record defines the product you approved? #

Gather the current purchase order, supplier quotation, specification, drawings and approved-sample reference.

Identify the agreed version and any later changes that both sides accepted.

Our purchase-order guide explains how to keep product requirements and revisions together.

Check whether the material was actually specified. A photograph may show appearance without establishing fibre composition, component grade or internal construction.

If the original description was unclear, acknowledge that uncertainty and agree how to resolve it. Do not present an assumption as a documented commitment.

Preserve the original approved sample and label it clearly. Our samples guide explains why the physical reference matters.

3. How should you assess the replacement? #

Compare the substitute against the intended use and the claims you plan to make to Nigerian customers.

Consider the effect on:

For example, a proposed change from cotton fabric to a polyester fabric is a specification change even if both look similar in a photograph.

Ask for a replacement sample where handling or testing is needed. Confirm that it represents the material and production method proposed for the order.

Where composition, performance or safety matters, ask a qualified inspection or testing provider what evidence is needed.

Our China inspection guide helps you define the required checks. State the particular question the inspection or test must answer.

4. Should you accept, reject or request correction? #

Make the decision using evidence, the agreed order and the consequences for your customers.

You could discuss:

A substitute is not automatically inferior, but its suitability needs assessment.

Check the complete commercial effect. A lower unit price may be outweighed by retesting, repacking, revised labels, delivery delays or customer dissatisfaction.

If you accept a change, identify exactly what the approval covers. State the material, affected products, quantity, price, sample reference and delivery implications.

Keep unrelated product requirements intact rather than treating approval of one change as permission to alter everything else.

5. How should payment and shipment be handled? #

Review the payment conditions you agreed before deciding the next action.

Our supplier-deposit guide explains why inspection and approval stages should be settled in advance.

Do not assume either party can change the contract simply by sending a new invoice or message.

If correction or reinspection is agreed, record what must be completed, who pays and what evidence will establish completion.

Before shipment, confirm which batches and quantities are approved for release. Ask for clear identification where compliant and affected goods are stored together.

If the goods have already arrived, preserve receiving records and evidence of the difference. Our damaged-goods and claims guide explains how to organise a claim.

A refund, replacement or cancellation outcome depends on the circumstances and applicable agreement; it should not be promised automatically.

6. What written instruction should you send? #

When a supplier changes materials, send a concise message that identifies the issue and asks for a specific response.

You can adapt this example:

Please identify the original material and the proposed or actual replacement for our order. Confirm the affected models, quantity and production status. Send the revised specification, reason for the change and representative sample arrangements. Please confirm the agreed hold on affected dispatch while we review the information. Our review of the proposal is not approval of the substitution.

After reaching a decision, issue a dated revision or written resolution that both sides can identify.

Keep the inspection team and any appointed warehouse informed so they check against the correct version.

For an Alibaba order, review how the agreed specification and evidence are recorded within the transaction. Our Trade Assurance guide explains the wider protection and dispute process.

Retain messages, reports and deadlines together instead of relying on scattered conversations.

7. What else do Nigerian buyers ask? #

Does a change always mean the supplier is cheating? #

No. Investigate the reason and the evidence. The important questions are whether the change was disclosed, what was agreed and whether the resulting goods meet the requirements.

Can I approve the substitute from photographs? #

Photographs can support a review, but they may not answer questions about composition, performance or durability. Decide what additional sample or test evidence is needed.

Is a cheaper replacement automatically a better deal? #

Compare the complete cost and customer impact. Savings on the supplier invoice may be offset by other costs or a product that no longer suits the intended market.

Does approving one sample approve the whole batch? #

Clarify the scope of the approval and arrange appropriate production checks. A sample review does not establish that every unit uses the same material or meets the requirements.

Should an inspector check the original or revised specification? #

Give the inspector the current agreed version and explain the change. Preserve the earlier version so the history remains clear.

Can I demand a full refund immediately? #

Check the agreement, evidence and applicable dispute procedure. Seek appropriate advice for a contested claim rather than assuming a particular remedy is automatic.

How can I reduce this problem on future orders? #

Specify important materials clearly, identify approved samples and agree a written change-approval process before production. Define how substitutions, affected quantities, testing costs and schedule changes will be handled.

ChinaBridge Global can help you organise the evidence and agreed checks when a supplier changes materials. Send the order specification, supplier explanation, affected quantity and available samples or reports. We will agree the scope and fees before starting.
